“唯(wei)改(gai)革者進(jin)、唯(wei)創(chuang)新者強”。面對(dui)產業(ye)(ye)鏈市(shi)場(chang)及燒堿(jian)產品(pin)價格下滑(hua)的不利影響(xiang),三泰(tai)公司(si)主動(dong)(dong)(dong)打破思想桎梏,突破企(qi)(qi)(qi)業(ye)(ye)發展瓶頸,聚焦主責,彌補短板(ban),以創(chuang)新驅動(dong)(dong)(dong)提(ti)升“智造(zao)力”。采用(yong)(yong)行業(ye)(ye)內先進(jin)的雙效降(jiang)膜逆(ni)流(liu)工藝(yi)和(he)(he)國內首條全自動(dong)(dong)(dong)包裝機(ji)器人碼(ma)垛包裝線,完成5萬噸(dun)/年99%片堿(jian)技術改(gai)造(zao),項目(mu)(mu),在(zai)對(dui)標東岳(yue)集團,向智能(neng)(neng)化(hua)(hua)(hua)、自動(dong)(dong)(dong)化(hua)(hua)(hua)發展之路又邁出了(le)堅實(shi)的一(yi)(yi)(yi)步(bu)。生產線具備一(yi)(yi)(yi)鍵開(kai)(kai)停(ting)車及黑(hei)屏管理功(gong)(gong)能(neng)(neng),自動(dong)(dong)(dong)化(hua)(hua)(hua)程度高、能(neng)(neng)耗低、安全本質化(hua)(hua)(hua)水(shui)平(ping)高。99%片堿(jian)產品(pin)成功(gong)(gong)下線使(shi)燒堿(jian)產業(ye)(ye)結構(gou)進(jin)一(yi)(yi)(yi)步(bu)豐富(fu),產品(pin)銷售半徑進(jin)一(yi)(yi)(yi)步(bu)拓展,應對(dui)市(shi)場(chang)變(bian)化(hua)(hua)(hua)的能(neng)(neng)力得到提(ti)高,有效解決了(le)制約企(qi)(qi)(qi)業(ye)(ye)發展的瓶頸問題,提(ti)高了(le)企(qi)(qi)(qi)業(ye)(ye)生產利潤(run)水(shui)平(ping)。他(ta)們還(huan)充分利用(yong)(yong)高新技術企(qi)(qi)(qi)業(ye)(ye)政策支持,開(kai)(kai)展提(ti)高合成爐自動(dong)(dong)(dong)化(hua)(hua)(hua)水(shui)平(ping)和(he)(he)液氯、干氯氣換熱節能(neng)(neng)技術研究(jiu)及一(yi)(yi)(yi)次(ci)鹽水(shui)系統Na2CO3、NaOH過堿(jian)量、二次(ci)鹽水(shui)系統Ca2+、Mg2+在(zai)線檢測(ce)技術應用(yong)(yong),不斷增(zeng)強企(qi)(qi)(qi)業(ye)(ye)研發實(shi)力和(he)(he)技術創(chuang)新能(neng)(neng)力。強化(hua)(hua)(hua)源(yuan)頭(tou)減排,變(bian)廢為寶,開(kai)(kai)展芒硝技術改(gai)造(zao),項目(mu)(mu)采用(yong)(yong)MVR機(ji)械蒸汽(qi)再(zai)壓(ya)縮工藝(yi),將芒硝廢料進(jin)一(yi)(yi)(yi)步(bu)升級為元(yuan)明(ming)粉產品(pin),通過與省市(shi)相關部門(men)積極溝通使(shi)稀(xi)(xi)硫酸(suan)實(shi)現產品(pin)化(hua)(hua)(hua),在(zai)降(jiang)低芒硝和(he)(he)稀(xi)(xi)硫酸(suan)處(chu)置(zhi)費用(yong)(yong)的同(tong)時可為公司(si)增(zeng)加收入400萬元(yuan)/年,實(shi)現企(qi)(qi)(qi)業(ye)(ye)經濟效益和(he)(he)生態(tai)環境效益雙贏的局面。 挖潛降本,打造增長力 “對標中降成本,改善下巧增(zeng)效”。在日益激烈的(de)市(shi)(shi)場(chang)競爭中,三泰(tai)公司主動(dong)出(chu)擊(ji),以(yi)(yi)“對標看能力(li)、同(tong)比看改善”為(wei)(wei)評價(jia)(jia)標準,順應市(shi)(shi)場(chang)規律,堅(jian)持原(yuan)材(cai)料100%線上集中采購,充分發揮(hui)平(ping)臺(tai)競價(jia)(jia)機(ji)制,持續加強供應商動(dong)態管理,形成最優供貨(huo)模式,降低(di)采購成本。2019年淘汰經銷(xiao)(xiao)商72家,新增(zeng)終端(duan)供應商18家。堅(jian)持直銷(xiao)(xiao)為(wei)(wei)主、經銷(xiao)(xiao)商為(wei)(wei)輔(fu)的(de)銷(xiao)(xiao)售原(yuan)則,持續加大燒(shao)堿(jian)(jian)市(shi)(shi)場(chang)的(de)開(kai)拓(tuo)與銷(xiao)(xiao)售力(li)度,形成以(yi)(yi)寧(ning)夏紫光、蘭州石化(hua)(hua)(hua)等重點(dian)終端(duan)客戶(hu)為(wei)(wei)主,以(yi)(yi)陜西、山西等地區(qu)經銷(xiao)(xiao)商為(wei)(wei)輔(fu)的(de)多元(yuan)銷(xiao)(xiao)售模式和(he)(he)價(jia)(jia)格(ge)體系,確保產(chan)(chan)銷(xiao)(xiao)平(ping)衡。他(ta)們對標區(qu)域價(jia)(jia)格(ge),按照(zhao)銷(xiao)(xiao)售區(qu)域、客戶(hu)類型等實行多元(yuan)化(hua)(hua)(hua)、差(cha)異化(hua)(hua)(hua)價(jia)(jia)格(ge)策略,深(shen)度挖掘液堿(jian)(jian)產(chan)(chan)品價(jia)(jia)值潛(qian)力(li)。產(chan)(chan)品直銷(xiao)(xiao)率穩步提升,燒(shao)堿(jian)(jian)市(shi)(shi)場(chang)占有率不斷增(zeng)大,產(chan)(chan)品直銷(xiao)(xiao)率為(wei)(wei)80.2%。同(tong)時全面挖掘次氯(lv)酸鈉、鹽酸等副產(chan)(chan)品價(jia)(jia)值潛(qian)力(li),逐步實現了副產(chan)(chan)品市(shi)(shi)場(chang)的(de)深(shen)度開(kai)發,鹽酸和(he)(he)液氯(lv)銷(xiao)(xiao)售價(jia)(jia)格(ge)增(zeng)幅(fu)50%以(yi)(yi)上,初步打通(tong)了富(fu)裕(yu)液氯(lv)的(de)銷(xiao)(xiao)售渠道,為(wei)(wei)產(chan)(chan)能釋放奠定(ding)了基礎。他(ta)們還實施三合一石墨合成爐(lu)、液氯(lv)充裝系統(tong)和(he)(he)氯(lv)氣(qi)(qi)壓縮(suo)機(ji)技術改造,提高了生(sheng)產(chan)(chan)效率,降低(di)了生(sheng)產(chan)(chan)成本。年節約蒸(zheng)汽費用(yong)200萬元(yuan)以(yi)(yi)上,使單臺(tai)氯(lv)氣(qi)(qi)壓縮(suo)機(ji)氯(lv)氣(qi)(qi)年處(chu)理能力(li)由(you)6萬噸(dun)提升至8萬噸(dun),滿足產(chan)(chan)業鏈高負荷生(sheng)產(chan)(chan)用(yong)氯(lv)需求。 深化改革,形成源動力 “壓(ya)減人(ren)(ren)員(yuan)提效(xiao)率,優(you)化(hua)機(ji)制促發展”。精簡機(ji)構、減少冗員(yuan)等這些改革(ge)(ge)(ge)的(de)(de)難點也是三泰公司持續改革(ge)(ge)(ge)的(de)(de)重(zhong)點。在深化(hua)改革(ge)(ge)(ge)的(de)(de)進(jin)程中,他們積(ji)極落(luo)實銀(yin)光集團(tuan)決策部署,主動(dong)優(you)化(hua)組織(zhi)結構、進(jin)一(yi)步(bu)壓(ya)減人(ren)(ren)員(yuan),推動(dong)企業(ye)(ye)效(xiao)率變(bian)革(ge)(ge)(ge)。根據財(cai)(cai)務(wu)集中管(guan)(guan)(guan)(guan)控要求,撤銷(xiao)財(cai)(cai)會管(guan)(guan)(guan)(guan)理部,減少財(cai)(cai)會管(guan)(guan)(guan)(guan)理人(ren)(ren)員(yuan)4人(ren)(ren)。改革(ge)(ge)(ge)維修(xiu)工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)機(ji)制,實行(xing)專業(ye)(ye)化(hua)管(guan)(guan)(guan)(guan)理。撤銷(xiao)輔助車(che)間,將原(yuan)輔助車(che)間儀表(biao)、電氣運行(xing)職(zhi)(zhi)責劃歸生產管(guan)(guan)(guan)(guan)理部,化(hua)工(gong)(gong)(gong)(gong)維修(xiu)職(zhi)(zhi)責改由各生產單位(wei)自行(xing)承擔,進(jin)一(yi)步(bu)壓(ya)縮管(guan)(guan)(guan)(guan)理層(ceng)級,維修(xiu)成本進(jin)一(yi)步(bu)降低,管(guan)(guan)(guan)(guan)理效(xiao)率進(jin)一(yi)步(bu)提高。開(kai)展崗(gang)(gang)(gang)位(wei)分(fen)析,實施(shi)崗(gang)(gang)(gang)位(wei)整(zheng)合(he),解(jie)決了崗(gang)(gang)(gang)位(wei)重(zhong)復設置、職(zhi)(zhi)責交叉不(bu)(bu)清的(de)(de)管(guan)(guan)(guan)(guan)理頑(wan)疾(ji)。對企業(ye)(ye)內(nei)部作(zuo)(zuo)(zuo)業(ye)(ye)內(nei)容(rong)相近和(he)(he)工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)量不(bu)(bu)飽滿的(de)(de)崗(gang)(gang)(gang)位(wei)進(jin)行(xing)優(you)化(hua)整(zheng)合(he),門(men)衛(wei)由外(wai)聘改由企業(ye)(ye)內(nei)部人(ren)(ren)員(yuan)擔任,解(jie)除門(men)衛(wei)及職(zhi)(zhi)工(gong)(gong)(gong)(gong)餐(can)廳外(wai)聘11名勞(lao)務(wu)人(ren)(ren)員(yuan)的(de)(de)勞(lao)動(dong)關系,年節(jie)約(yue)(yue)人(ren)(ren)工(gong)(gong)(gong)(gong)成本約(yue)(yue)40萬(wan)元(yuan)。他們還充(chong)分(fen)發揮“賽馬”機(ji)制作(zuo)(zuo)(zuo)用(yong),以“賽馬”課題競聘、“一(yi)事一(yi)獎”活(huo)動(dong)為平(ping)臺,充(chong)分(fen)發揮薪酬杠桿作(zuo)(zuo)(zuo)用(yong),工(gong)(gong)(gong)(gong)資(zi)分(fen)配(pei)全(quan)面向核心關鍵崗(gang)(gang)(gang)位(wei)和(he)(he)價值創造(zao)明(ming)顯的(de)(de)員(yuan)工(gong)(gong)(gong)(gong)傾(qing)斜。自“賽馬”以來,實施(shi)完成課題39項,節(jie)創價值840余萬(wan)元(yuan),各級人(ren)(ren)員(yuan)參(can)與創新(xin)的(de)(de)主動(dong)性(xing)(xing)積(ji)極性(xing)(xing)明(ming)顯提高。(李瑜(yu)升
