自啟動新一輪生產(chan)任務后,中國兵器工(gong)業集團晉(jin)西(xi)集團晉(jin)西(xi)車(che)軸股份有限公(gong)司鐵貨分公(gong)司不僅(jin)推進(jin)(jin)車(che)輛批量(liang)生產(chan)目標,還(huan)開(kai)展了車(che)型的(de)(de)轉(zhuan)換(huan)工(gong)作。每一次換(huan)型對(dui)于分公(gong)司來說都是一次嚴峻(jun)的(de)(de)考驗,車(che)型組(zu)對(dui)工(gong)裝的(de)(de)轉(zhuan)換(huan)和(he)調試(shi)、員工(gong)的(de)(de)培訓、首輛車(che)的(de)(de)鑒定或檢查等都是必(bi)經的(de)(de)環節,分公(gong)司提前籌劃各項工(gong)作,通過一次次搶(qiang)時間、趕(gan)進(jin)(jin)度(du)、保質(zhi)量(liang),快速轉(zhuan)產(chan)、迅速上量(liang)的(de)(de)組(zu)織(zhi)模(mo)式,創收了NX70型平車(che)、C80B敞車(che)都提前一天全面(mian)交付(fu)的(de)(de)驕人成績。 NX70型平車生產突破難題 成績喜人 對于(yu)(yu)分(fen)(fen)公司(si)來(lai)說,NX70型(xing)平車(che)(che)是(shi)一(yi)種新(xin)生(sheng)產(chan)車(che)(che)型(xing),在啟動初期,分(fen)(fen)公司(si)領(ling)導經深思遠慮、認真考察(cha)、討(tao)論決(jue)策后,決(jue)定首(shou)(shou)次承(cheng)攬(lan)平車(che)(che)中梁(liang)(liang)、側梁(liang)(liang)單(dan)(dan)片梁(liang)(liang)的(de)(de)試制(zhi)生(sheng)產(chan)任務(wu)。從(cong)單(dan)(dan)片梁(liang)(liang)切割(ge)、壓合(he)、埋(mai)弧焊到校(xiao)正(zheng)等(deng)工序,從(cong)切割(ge)設備(bei)、合(he)攏胎到校(xiao)正(zheng)胎,這些對于(yu)(yu)分(fen)(fen)公司(si)來(lai)說都是(shi)全新(xin)的(de)(de)嘗(chang)試和挑(tiao)戰。面對挑(tiao)戰,分(fen)(fen)公司(si)全體員工齊心(xin)協力、積極應(ying)對,一(yi)方面請相關(guan)單(dan)(dan)位人員現(xian)場(chang)指導,就作業中的(de)(de)難點、細節及(ji)遇到的(de)(de)問(wen)題(ti)等(deng)一(yi)一(yi)解答,幫助分(fen)(fen)公司(si)側墻人員掌握設備(bei)操(cao)作規程(cheng)和工藝流(liu)程(cheng)。另一(yi)方面,員工勤下功夫、相互學習、自我領(ling)悟(wu),逐步達到熟(shu)練(lian)操(cao)作,保障了(le)中梁(liang)(liang)、側梁(liang)(liang)單(dan)(dan)片梁(liang)(liang)的(de)(de)首(shou)(shou)件成功試制(zhi),邁出NX70型(xing)平車(che)(che)生(sheng)產(chan)的(de)(de)第一(yi)步。 與此同(tong)時(shi),分(fen)公(gong)(gong)司面臨著快速上(shang)(shang)量(liang)(liang)、迅速批產(chan)(chan)(chan)(chan)(chan)的(de)難(nan)(nan)(nan)題,如(ru)果達不到日產(chan)(chan)(chan)(chan)(chan)10輛(liang)(liang),完成任務基(ji)本是空(kong)談,為(wei)此,分(fen)公(gong)(gong)司多措(cuo)并(bing)(bing)舉,靈(ling)活(huo)調(diao)整生產(chan)(chan)(chan)(chan)(chan)計劃。一(yi)(yi)(yi)是針對中梁(liang)、側梁(liang)單(dan)(dan)片(pian)(pian)梁(liang)窄口工(gong)(gong)(gong)序(xu),合(he)理調(diao)配人員(yuan)(yuan)(yuan)(yuan),快速啟(qi)動雙班生產(chan)(chan)(chan)(chan)(chan),突破窄口工(gong)(gong)(gong)序(xu),將單(dan)(dan)片(pian)(pian)梁(liang)日產(chan)(chan)(chan)(chan)(chan)量(liang)(liang)迅速由3輛(liang)(liang)提(ti)升至7輛(liang)(liang)以上(shang)(shang)。分(fen)公(gong)(gong)司領導輪流跟班、相關科室人員(yuan)(yuan)(yuan)(yuan)值班,確保夜班產(chan)(chan)(chan)(chan)(chan)品質量(liang)(liang)、安(an)全(quan)等工(gong)(gong)(gong)作順利開展,最終實現(xian)單(dan)(dan)片(pian)(pian)梁(liang)日產(chan)(chan)(chan)(chan)(chan)量(liang)(liang)達到10輛(liang)(liang)以上(shang)(shang)。二是針對有限的(de)作業(ye)場地(di)(di),分(fen)公(gong)(gong)司加(jia)快對原車(che)(che)(che)軸5-2粗加(jia)工(gong)(gong)(gong)房地(di)(di)面硬(ying)化處理進(jin)度,并(bing)(bing)在(zai)一(yi)(yi)(yi)部(bu)分(fen)地(di)(di)面改造結束后,立即組(zu)(zu)織維修人員(yuan)(yuan)(yuan)(yuan)將搖臂鉆(zhan)床、平(ping)車(che)(che)(che)作業(ye)平(ping)臺(tai)等設備工(gong)(gong)(gong)裝(zhuang)搬遷至新(xin)工(gong)(gong)(gong)房,爭分(fen)奪秒(miao)地(di)(di)展開側梁(liang)鉆(zhan)孔(kong)、柱(zhu)插組(zu)(zu)焊工(gong)(gong)(gong)序(xu)的(de)生產(chan)(chan)(chan)(chan)(chan),并(bing)(bing)實行雙班生產(chan)(chan)(chan)(chan)(chan),使日產(chan)(chan)(chan)(chan)(chan)量(liang)(liang)突飛猛進(jin)。此外,分(fen)公(gong)(gong)司員(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)就生產(chan)(chan)(chan)(chan)(chan)中的(de)難(nan)(nan)(nan)點或窄口問題,積極提(ti)建議、突破改善,全(quan)力提(ti)高生產(chan)(chan)(chan)(chan)(chan)效(xiao)率。針對零部(bu)件種類多的(de)情(qing)況(kuang),備料車(che)(che)(che)間員(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)結合(he)平(ping)車(che)(che)(che)生產(chan)(chan)(chan)(chan)(chan)特(te)點,改進(jin)、制作各類零部(bu)件加(jia)工(gong)(gong)(gong)模具、樣板,保證產(chan)(chan)(chan)(chan)(chan)品質量(liang)(liang)和加(jia)工(gong)(gong)(gong)進(jin)度。針對閉(bi)(bi)鎖裝(zhuang)置(zhi)復雜的(de)安(an)裝(zhuang)流程,鋼結構車(che)(che)(che)間和維修員(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)積極創新(xin),用平(ping)衡吊代替人工(gong)(gong)(gong)吊運閉(bi)(bi)鎖裝(zhuang)置(zhi),降低員(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)勞(lao)動強(qiang)度。同(tong)時(shi),新(xin)增一(yi)(yi)(yi)電葫蘆進(jin)行閉(bi)(bi)鎖裝(zhuang)置(zhi)大型模具的(de)吊運及存放,不僅避免了(le)頻繁使用行車(che)(che)(che)帶來的(de)不便,且(qie)充分(fen)利用了(le)高空(kong)空(kong)間,徹底解決(jue)了(le)大型模具在(zai)作業(ye)現(xian)場存放難(nan)(nan)(nan)、吊運難(nan)(nan)(nan)的(de)問題。針對單(dan)(dan)片(pian)(pian)梁(liang)鉆(zhan)孔(kong)工(gong)(gong)(gong)序(xu),一(yi)(yi)(yi)線員(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)在(zai)工(gong)(gong)(gong)件兩側增加(jia)安(an)全(quan)栓的(de)基(ji)礎上(shang)(shang),新(xin)增一(yi)(yi)(yi)輥道支撐,有效(xiao)保證鉆(zhan)孔(kong)工(gong)(gong)(gong)序(xu)安(an)全(quan)作業(ye)生產(chan)(chan)(chan)(chan)(chan)。 NX70型平車生產(chan)(chan)期(qi)間困難(nan)重重,但是在分(fen)(fen)公司(si)全體(ti)(ti)員工(gong)的(de)(de)(de)共(gong)同努力下,200輛NX70型平車提前一(yi)天(tian)全面交(jiao)付(fu),這(zhe)是分(fen)(fen)公司(si)全體(ti)(ti)員工(gong)付(fu)出艱辛和汗水的(de)(de)(de)成果(guo),更(geng)是分(fen)(fen)公司(si)全體(ti)(ti)員工(gong)攻堅克難(nan)、持續小改小革(ge)促生產(chan)(chan)的(de)(de)(de)結果(guo),充分(fen)(fen)體(ti)(ti)現了鐵(tie)貨人(ren)不怕困難(nan)、勇于(yu)拼搏的(de)(de)(de)精神(shen)風貌。 兩型敞車生產忙中有序 月月創收 改善永遠在(zai)路上。在(zai)C70E敞(chang)車(che)(che)這(zhe)種成(cheng)熟車(che)(che)型生產(chan)(chan)(chan)(chan)(chan)中,分公司除快速(su)換產(chan)(chan)(chan)(chan)(chan)外,還主動挖掘工序(xu)(xu)中的(de)可改善項,針對底架花(hua)焊(han)窄口工序(xu)(xu)制約產(chan)(chan)(chan)(chan)(chan)量(liang)的(de)關鍵(jian)點,鋼(gang)結構車(che)(che)間人員(yuan)在(zai)原(yuan)組織生產(chan)(chan)(chan)(chan)(chan)模式的(de)基礎上突破(po)改善,將原(yuan)花(hua)架焊(han)接(jie)工序(xu)(xu)的(de)部分工作(zuo)轉至枕橫梁上蓋(gai)板(ban)平面焊(han)新工序(xu)(xu)上,緩解生產(chan)(chan)(chan)(chan)(chan)壓(ya)力,達到(dao)底架各生產(chan)(chan)(chan)(chan)(chan)工序(xu)(xu)之間相互匹配的(de)效果,有效提升了生產(chan)(chan)(chan)(chan)(chan)效率。C70E敞(chang)車(che)(che)僅(jin)單班生產(chan)(chan)(chan)(chan)(chan)日(ri)產(chan)(chan)(chan)(chan)(chan)量(liang)高(gao)達11輛(liang),不到(dao)二十天就完成(cheng)了191輛(liang)的(de)產(chan)(chan)(chan)(chan)(chan)量(liang)。 C80B敞車生產(chan)中,一線員工(gong)(gong)圍繞窄口工(gong)(gong)序(xu)促改善、提效率。針(zhen)對(dui)鋼結構(gou)窄口工(gong)(gong)序(xu),除按照C70E敞車模式在底(di)架新增(zeng)工(gong)(gong)序(xu)外,員工(gong)(gong)們還在鋼結構(gou)工(gong)(gong)序(xu)增(zeng)加內(nei)部(bu)加強(qiang)板及(ji)側橫帶組對(dui)工(gong)(gong)序(xu),緩解(jie)鋼結構(gou)組焊工(gong)(gong)序(xu)生產(chan)壓(ya)力,同時維修人員增(zeng)加龍(long)門在翻(fan)轉(zhuan)胎上道(dao)工(gong)(gong)序(xu)安(an)裝點固(gu)側橫帶,既規范作(zuo)業(ye)、提升(sheng)產(chan)品質量,還為下道(dao)工(gong)(gong)序(xu)爭(zheng)取(qu)了足夠時間,提升(sheng)了日產(chan)量。 同時(shi),分公司(si)以“質量(liang)月(yue)”系列活動開展(zhan)為契機,以質量(liang)保進度(du),保證日產(chan)量(liang)每天能達(da)到10輛。正(zheng)是分公司(si)全體員工(gong)(gong)秉(bing)持每天緊盯目標、不(bu)(bu)達(da)班產(chan)不(bu)(bu)下班的工(gong)(gong)作態度(du),C80B敞車中梁首道工(gong)(gong)序在9月(yue)22日率先完成交付(fu),并快(kuai)速(su)轉產(chan)至C70E敞車。 全員一心 風采依舊 面(mian)對三種車型同時生(sheng)產(chan)(chan)的(de)嚴峻形勢,如(ru)何合(he)理有效地安排生(sheng)產(chan)(chan)班(ban)次,成為(wei)分公司(si)首先要(yao)(yao)解決的(de)問題(ti)。若實行(xing)雙班(ban)生(sheng)產(chan)(chan),就(jiu)需(xu)要(yao)(yao)大(da)范圍雇傭(yong)外幫人(ren)員(yuan),增加用工成本;而如(ru)果采用單班(ban)生(sheng)產(chan)(chan),則不僅可以避免一線員(yuan)工長期夜班(ban)帶來的(de)身(shen)體透支,還有利于(yu)提升(sheng)單班(ban)產(chan)(chan)量。因(yin)此(ci),分公司(si)放棄大(da)面(mian)積(ji)雙班(ban)生(sheng)產(chan)(chan),僅安排NX70型平車中單片梁、側梁鉆孔工序(xu)進行(xing)雙班(ban)生(sheng)產(chan)(chan)。 要(yao)想單班(ban)生(sheng)(sheng)產(chan)(chan)達到(dao)預(yu)期產(chan)(chan)量,就意味著有些工(gong)序要(yao)加班(ban),尤(you)其(qi)在(zai)C70E和C80B敞車生(sheng)(sheng)產(chan)(chan)中,側墻、鋼結構窄口工(gong)序員工(gong)每天(tian)基本都加班(ban)至深夜,他們克服困難,堅(jian)守崗位(wei)沖刺班(ban)產(chan)(chan)。同時,只要(yao)大工(gong)房員工(gong)加班(ban),分(fen)公司便安排領導輪流帶(dai)班(ban)、相關(guan)科(ke)室人員值班(ban),最(zui)后一道工(gong)序結束后才下班(ban),可謂“你在(zai)一線奮(fen)戰,我在(zai)后方(fang)支援”。正是分(fen)公司上(shang)下團(tuan)結一心、奮(fen)戰生(sheng)(sheng)產(chan)(chan),才確保了每月生(sheng)(sheng)產(chan)(chan)目標都順利實現,連創生(sheng)(sheng)產(chan)(chan)佳績。
